Burs are a significant consumable cost in any milling lab, and most labs manage them poorly. Either burs get changed too early (wasting money) or too late (causing margin defects, surface roughness, and milling failures that lead to remakes). An organized bur inventory system solves both problems simultaneously.

This article covers how to track bur usage counts, set data-driven reorder points, and calculate true cost per unit so you know exactly what milling is costing you per restoration.

Why Bur Management Matters More Than You Think

Most labs estimate bur life based on feel or manufacturer guidelines, neither of which is accurate for your specific combination of machine, material mix, and milling parameters. In practice:

  • Burs run too long produce rough surfaces, marginal chips, and undersized restorations (worn bur = smaller effective diameter)
  • Remakes from worn burs cost far more than the bur itself — factor in technician time, material, and clinician goodwill
  • Running out of burs mid-day causes unplanned downtime while waiting for overnight delivery
  • Over-ordering ties up cash in inventory that expires (bur coatings degrade in storage if kept too long)

The Three Bur Metrics You Need to Track

1. Cycle Count

A cycle count is the number of milling jobs (or hours of use) per bur. Most CAM software logs this automatically. If yours doesn't, use a simple log sheet at the mill: bur ID, date installed, job count when installed, date removed, final job count. This gives you actual lifespan data for your specific workflow.

2. Rejection Reason

When you pull a bur, record why. Was it:

  • Reached planned replacement count (planned retirement)
  • Visual damage observed (chipping, notching)
  • Surface quality degradation noted on parts
  • Breakage

Tracking rejection reasons tells you whether your replacement interval is right. If most burs retire at count but rarely show quality issues, you're replacing too early. If burs regularly break or show quality issues before the count, your interval is too long.

3. Material Type

Bur life varies dramatically by material. Log what materials each bur ran so you can adjust intervals by material mix. A bur that ran 20 full-arch zirconia jobs is very different from one that ran 20 PMMA temporaries.

Setting Replacement Intervals

Start with the manufacturer's recommended cycle count, then adjust based on 30–60 days of your own tracking data. A practical starting point for common dental mill burs:

Bur CPR = (Bur Cost) ÷ (Average Lifespan in Units)

Example: A set of zirconia roughing + finishing burs costs $45. Average lifespan is 60 units across your material mix. Bur CPR = $45 ÷ 60 = $0.75 per crown.

This is your baseline. Now you can:

  • Compare bur brands on a true cost basis, not sticker price
  • Decide whether premium burs with longer life justify their higher upfront cost
  • Roll bur cost into your per-unit production cost model
  • Identify if bur spending is creeping up over time (could signal milling parameter drift, material change, or spindle wear)

Reorder Points: Preventing Stockouts

A reorder point (ROP) is the inventory level at which you place a new order to avoid running out before the order arrives. The formula:

ROP = (Daily usage rate × Lead time in days) + Safety stock

Example: Your lab uses 3 zirconia bur sets per day. Your supplier's lead time is 2 days. You want 2 days of safety stock (buffer for demand spikes or delivery delays).

ROP = (3 × 2) + (3 × 2) = 6 + 6 = 12 bur sets

When your on-hand count hits 12, place the order. This keeps you from either running out or overstocking.

Practical Reorder Triggers

If you don't want to run formulas, simpler options that work for small labs:

  • Par level system: Set a minimum quantity for each bur SKU. When the bin falls below par, it goes on the order list. Check the list weekly.
  • Two-bin system: Keep two boxes of each bur type. When the first box empties, open the second and immediately order a replacement for the first. The second box is always your safety stock.
  • Calendar-based: For predictable operations, order weekly on the same day based on known consumption rate. Works for high-volume, stable labs.

Organizing Bur Storage

Burs should be stored dry, in their original packaging or a labeled organizer, and kept separate from used burs. A common and effective approach:

  • Keep a "used burs" cup or tray at the mill for tracking before disposal — do not mix used and new burs in the same container
  • Store backup inventory separate from active inventory (storage room vs. mill station)
